After-Sales Excellence

After-Sales Excellence

Nobody can predict next year’s equipment sales. As the market matures and customers shift from one-off transactions to long-term relationships, after-sales is becoming more important than ever. We help equipment and machinery distributors, across agriculture, mining, civil engineering, and construction, build the after-sales business that carries them through whatever the market does next.

The absorption gap

Every distributor has an installed base of machines already in the field. Most know, in theory, that a loyal customer on parts, service, and rental is worth more than the next equipment sale. Few have built an actual system for it. Bain & Company research on customer retention found that a five percent improvement in retention alone can lift profits by twenty five percent or more, depending on the industry.

When parts, service, and rental profit together cover the full cost of running the operation, that is 100% absorption. It matters because it gives your organisation stability, and every equipment sale on top of that becomes pure additional profit. Reaching it is a collaboration and skills challenge as much as a market one: service, parts, rental, and sales usually run as four separate teams instead of one.

How we understand your situation

We recognise this at various organisations. Service, parts, rental, and sales all know their own job, but nobody has explained how the four connect, or what is supposed to happen when a customer moves from one department to the other. People who can find any part in the warehouse in under a minute, but struggle to figure out what a customer actually needs.

None of that gets solved by a workshop for one department. In our experience, three things drive after-sales performance: the size of your installed base, how much of it you genuinely have under contract, and what you ultimately earn from it. A great way to experience the impact of those drivers is through a simulation, one that lets you test different strategic decisions without the real-world risk.

How we understand your situation

How we work

We build a simulation, and the programme around it, in three phases:

  • Analyse: interviews across service, parts, rental, and sales to surface what the challenges or problems are, backed by a review of your own documents and figures.
  • Improve: the simulation, run across service, parts, rental, and sales together, building the shared skills and routines that close the gap.
  • Maintain: coaching, a tracking dashboard, and a manager toolkit, so the gains hold after the programme ends.

No two simulations we build are the same: each one is shaped entirely around your organisation.

Why would you choose a simulation?

What sets it apart: built around your sector, company, challenges, and dilemmas. Teams get into an improvement mindset quickly, recognise their own organisation in the scenarios, and get walked step by step through what could be better and how.

  • Puts participants at the steering wheel of a fully simulated distributor organisation, spanning service, parts, rental, and sales.
  • Organisational performance reflects the combined decisions of all players.
  • Realistic customer and profitability trade-offs, not abstract theory.
  • Forces the cross-department collaboration that real after-sales work requires.
  • Built around your brands, machine types, and customer segments.
